You've picked your hookah, chosen a flavour, and you're ready to smoke — but here's the thing most beginners overlook: charcoal is the single biggest factor in how your session tastes and how long it lasts. Bad coals will ruin a great flavour. Good coals will make a decent setup smoke like a dream. After helping thousands of customers dial in their first sessions, we can tell you that charcoal is where we see the most common mistakes — and the easiest wins.
This guide covers everything you need to know to buy the right charcoal for your hookah, from the type of coal to the shape, size, and gear you'll need to get it lit properly.
Natural Coconut Charcoal vs Quick-Light Coals
There are two main types of hookah charcoal, and our recommendation is straightforward: go with natural coconut charcoal.
Natural coconut charcoal is made from compressed coconut shells. It contains no chemicals, burns clean with virtually no smell, produces minimal ash, and lasts 45–60+ minutes per coal. The heat is steady and consistent, which means your flavour comes through pure and your session stays smooth from start to finish. The only trade-off is preparation time — you'll need a coal burner and about 8–12 minutes to get them fully lit.
Quick-light charcoal is coated with a chemical accelerant so it ignites instantly with a lighter. Convenient? Sure. But the chemicals produce a noticeable taste and smell, especially in the first few minutes. Quick-lights also burn hotter and faster, making heat management trickier and sessions shorter — usually 20–25 minutes per coal at best.
We only stock natural coconut charcoal at TPS. Once you try it, you won't go back. The flavour difference alone is worth the few extra minutes of prep. Browse our full charcoal range to see what we carry.
Charcoal Shapes & Sizes: Which One Do You Need?
Natural coconut charcoal comes in several shapes and sizes. The right choice depends on your bowl setup and whether you use foil or a heat management device (HMD).
| Shape | Best For | Key Traits |
|---|---|---|
| Cubes (25–26 mm) | Most setups — the all-rounder | Long burn, consistent heat, works with foil and most HMDs. The standard choice for home use. |
| Flats | Foil setups, beginners | Lower profile, easier to manage heat. Good for traditional bowls with aluminium foil on top. |
| Hexagonal | Longer sessions | Extended burn time due to extra surface area. Great value if you smoke for 60+ minutes. |
| Quarter-circle / HMD-specific | Heat management devices | Designed to fit perfectly inside round HMDs like the Kaloud Lotus. Four pieces form a complete circle. |
If you're new and not sure, 25–26 mm cubes are the safest starting point. They work with every setup, they're easy to find, and two or three cubes will carry most sessions comfortably.

How to Light Your Charcoal Properly
This is the step most beginners rush, and it's the #1 cause of harsh, unpleasant sessions. Partially lit coals taste terrible — you'll get a chemical-like bitterness that has nothing to do with your flavour.
The Correct Method
Place your coals on an electric coal burner set to maximum heat. Let them sit for 4–5 minutes until the underside is glowing red, then flip them with proper tongs and heat for another 3–4 minutes. Your coals are ready when they're glowing red-orange all the way through — no black spots remaining.
Total time: roughly 8–12 minutes. Don't try to rush it by placing them on your bowl early. Those extra minutes are the difference between a great session and a forgettable one.
Never use a gas stovetop or kitchen appliance to light hookah charcoal. They're not designed for it, can damage your cooktop, and won't heat the coals evenly. A dedicated coal burner is inexpensive and purpose-built for the job.
How Many Coals Per Session?
This depends on your bowl size and whether you're using foil or an HMD, but here's a practical starting point:
Small to medium bowl with foil: 2 coals (cubes), rotating them every 10–15 minutes to distribute heat evenly.
Medium bowl with an HMD: 2–3 coals inside the device. Start with the lid partially open and adjust as needed.
Large bowl or extended sessions: 3 coals, with a spare heating on the burner so you can swap in a fresh coal without downtime.
If the smoke tastes harsh or thin, you've got too much heat — remove a coal or move them to the edges. If you're getting weak smoke with little flavour, add heat. Managing your coals actively is what separates a good session from a great one.
Pair your charcoal with the right hookah bowl and quality foil for the best results.
What You'll Need: The Charcoal Gear Checklist
Charcoal doesn't work alone. Here's the essential kit to make sure every session starts right:
The fuel. Go for 25–26 mm cubes if you want a versatile all-rounder. Stock up — a 1 kg box gives you 30+ sessions.
A single-coil or flat-plate burner heats your coals evenly and safely. Look for 1000W+ for faster heat-up times.
You'll be handling red-hot coals — proper stainless-steel tongs keep your hands safe and give you precise control.
A heat-safe tray to carry and rest hot coals during your session. Keeps your table and floor protected.
